Step 1

Use-case triage

Which AI projects actually pay off. We kill the ones that don't before you spend on them. We score each project on four criteria: data availability, integration cost, signal quality, and metric ownership. Output: reds, yellows, greens.

Step 2

Minimum viable AI

Ship the smallest useful thing first. The eval (automated test suite that scores model output) is the spec. We write 20–40 hand-rated examples before a single prompt. Production from week one, even if production means three users behind a feature flag.

Step 3

Production hardening

MLOps (the operations layer that keeps the agent running reliably in production), monitoring, cost controls, drift detection (alerts when the agent's answers start degrading). The dashboard ships before the agent is interesting - if the buyer cannot see the number move, the value did not happen. Every agent ships with instrumentation or it doesn't ship.

Team enablement

Leave you self-sufficient. Runbooks, evals, training, the README every junior engineer should read on day one. Success is whether the system runs without us when you do.

The buyers we do our best work for share three traits:

We work with three buyer profiles. Series A startups whose founder is the buyer. Mid-market companies whose head of data has just been handed AI as a portfolio. Fortune 1000 divisions that have given up on the global AI office and want to ship one thing well in their own P&L. The work is the same; the procurement is different.

Questions we get on every fit call.

Consulting decides which AI projects pay off and how to sequence them. Development ships the chosen ones. We do both, in that order, and we will not do the second without the first. Most engagements that go badly skip the triage step because someone above the buyer has already named the agent they want. We push back on that - politely the first time, less politely if it's killing the budget.

A strategy sprint is two weeks, no extensions. A proof-of-concept is fourteen days from kickoff to live. A full implementation is six to twelve weeks depending on integration surface. We refuse engagements that don't fit a 14-day sprint at the unit level - if the work cannot be sliced into 14-day deliverables, we have not finished scoping it.

Strategy sprints run $25–45k. Production proofs-of-concept run $50–150k. Full implementations start at $150k and scale with integration depth. Embedded team augmentation is a monthly retainer. We publish ranges because we hate the call where you ask the price and three weeks of email-tag begin.

Both. The work is the same; the procurement is different. We've shipped for Series A startups and for divisions inside Fortune 1000s. The constraint is not company size - it is whether the buyer can name a number they want moved and a person who owns it.

Yes, mutual NDA before any technical conversation. We do not work for clients with conflicting active engagements in the same competitive set during a quarter - a rule we enforce on ourselves more strictly than most clients ask us to.

We standardize on Anthropic's Claude across the consulting practice and reach for OpenAI, open-source, or specialized models when the eval says we should. Tooling is boring on purpose: TypeScript, Python where it earns it, Cloudflare and AWS, Postgres, the LLM SDKs directly. We don't use whatever is trending unless it is genuinely better than what is working.

Traditional firms sell the strategy and hand the build to a third party. The strategy and the build then drift apart. We do both because the only way to write an AI strategy worth paying for is to have shipped enough of them to know what breaks.
